Capabilities / Eight threads, one operating system

Eight threads,
one decision.

GFT connects commercial feasibility, factory design and governed data to the decisions that make production work.

Decision lens · 8 capability threads

01 Feasibility · Decision: what must be true before committing capital?

The decision lens

Start with the decision that holds production back.

A factory problem rarely stays inside a single discipline. A sales promise sets a production requirement.

Selected thread 01 · Feasibility

Test whether a market becomes an order.

Connect the customer requirement to an achievable product, a route to market and the cash needed to deliver. Separate the available market from demand the proposed operation can serve.

Selected thread 02 · Factory

Make the material route executable.

Translate the product and volume assumptions into process flow, station responsibilities and acceptance gates. Design for interruptions as well as the normal shift.

Decision: what can this operating model reliably release?

Illustrative coupling: Feasibility, Performance, Workforce

Examine this capability

Selected thread 03 · Performance

Give each signal an accountable response.

Define the unit, denominator, owner and review routine before specifying the dashboard. A measure earns its place when somebody can act on it.

Decision: which loss receives attention on this shift?

Illustrative coupling: Factory, Industrial AI, Digital

Examine this capability

Selected thread 04 · Industrial AI

Test a model inside its operating boundary.

Choose a bounded inspection or forecasting task. Keep a human route for uncertain cases and judge the system on held-out operating evidence.

Decision: can this model improve the existing routine?

Illustrative coupling: Performance, Digital

Examine this capability

Selected thread 05 · Demand

Link the order book to the plan.

Keep commercial uncertainty visible in procurement and production. Distinguish a firm commitment from an enquiry, a forecast and a scenario.

Decision: which demand is safe to schedule?

Illustrative coupling: Feasibility, Factory

Examine this capability

Selected thread 06 · Sustainability

Meter resources against accepted output.

Define the material and energy boundary, trace the source of each input and reconcile losses. Keep estimated activity separate from measured consumption.

Decision: did an intervention reduce whole-process intensity?

Illustrative coupling: Performance, Digital

Examine this capability

Selected thread 07 · Digital

Keep the evidence chain intact.

Connect events at the machine or bundle to a governed record. Provide local capture, reconciliation and recovery when power or connectivity is interrupted.

Decision: can this record survive the operating conditions?

Illustrative coupling: Performance, Industrial AI, Sustainability

Examine this capability

Selected thread 08 · Workforce

Build the capability that the process needs.

Translate the operating model into skills, supervision and training evidence. A machine specification is incomplete without the people who can maintain and operate it.

Decision: who can run and improve the next stage?

Illustrative coupling: Factory, Performance

That requirement changes the layout, the skill mix and the evidence needed at release. Select a thread to see its decision boundary. 95%about, of cotton fibre reported exported raw
Show on the ribbon

Target 50% by 2030 (R07, a policy target)

Reading 1 of 4

The programme annex reports about 95 percent of Cameroon cotton fibre exported raw and about 5 percent processed locally. The first statement describes a reported material split; the second is a policy target.

The other side of the same split is small: about 5 percent is reported as processed locally. The annex gives no common period or material basis for the two shares.

It also records a national ambition for 50 percent local processing by 2030. The first statement describes a reported material split; the second is a policy target. Neither establishes a buyer, a margin or a factory ready to operate.

The opportunity therefore needs connected tests. Can a defined product meet a buyer specification? Can the production route deliver it under the site conditions? Can the team record the evidence needed to improve? GFT uses these questions to connect commercial, operational and digital work without allowing a national ambition to stand in for a project result.

About 95 points of the fibre split leave as raw fibre.

Sources

Source context on this page comes from the programme annex: Programme-annex context, R06. Source date unavailable. Policy target in R07 is not an achieved result. Not independently reverified. Indicative arithmetic only: the annex gives no common period or material basis for the two shares.

The design sequence

Carry the same assumptions through the work.

The commercial study, operating model and digital architecture need a shared boundary. Change that boundary deliberately, then carry the revision through the connected decisions.

The sequence below is an engineering method, rather than a record of an operating GFT facility.

I / Define

Define the promise.

Specify the product, buyer acceptance, delivery condition and material basis. Record what is observed, proposed or still unknown. The promise is the root of the design, rather than an aspiration added after the equipment list.

II / Cross

Design the crossings.

Follow material through the proposed process. At each hand-over, define what must be checked, who owns the exception and which record follows the lot. Production flow and information flow now share a drawing.

III / Commit

Earn the next commitment.

Test the smallest useful configuration against the agreed conditions. Keep failures in the record. Expansion needs evidence that the routine works, including recovery after an interruption, rather than a presentation of intended benefits.

Conceptual design sequence, step 1 of 3 · Define the promise.

Boundary 1: product, buyer, delivery condition and material basis.

Conceptual design sequence, step 2 of 3 · Design the crossings.

Boundary 2: every hand-over has a check, an owner and a record that follows the lot.

Boundary 3: the smallest configuration tested, failures kept and recovery after an interruption checked.

Warp and Signal

A factory should make its own evidence.

Value is made where it is measured.

Material

Layout, demand and resource boundaries: where the material route needs places to record and reconcile.

Threads plied: Factory, Demand, Sustainability

Measurement

The same unit the supervisor uses, carried into software and into any model that reads the line.

Threads plied: Performance, Industrial AI, Digital

Decision

The commercial case and the people who run it: what the line can actually release.

Threads plied: Feasibility, Workforce

Read the principle

Warp and Signal is a design principle: production carries the material, while measurement makes the process legible. A crossing matters when it supports a decision. More sensors do not automatically make a better system, and more dashboard tiles do not make a better shift.

This changes the brief given to each discipline. The layout needs places to record and reconcile. The software needs the same unit that the supervisor uses. The commercial model needs the good output the line can actually release. The resulting system should explain its own limits as clearly as its intended benefits.

A reviewable scope

Ask for connected outputs, with explicit limits.

A useful scope ends in reviewable artefacts and a decision. The output should show how the inputs were obtained, where judgement remains and which next step would change the conclusion.

Conditions that change the answer

Keep proposal, pilot and proof as separate states.

GFT’s known Cameroon textile programme joins a feasibility study, a performance-management system design and a digital strategy. It was prepared on 31 January 2024, with source-refresh notes retained for 2026.

State: Proposal

01 · ProposalDoes the input belong to this decision?Check its material basis, date, geography and definition. A fibre share cannot be applied directly to seed-cotton tonnes. A vendor market forecast cannot be treated as an order book.
This state can support
A defined question, the inputs it depends on and the conditions to test.
It cannot support
A revenue, order or capacity claim.
02 · PilotCan the proposed routine be operated?Review the work with the people who will capture, validate and respond. Test what happens when a record is missing or a machine is unavailable. An unanswered exception is an operating gap.
This state can support
A bounded run of the routine with the people who will operate it, against agreed acceptance conditions.
It cannot support
A claim of sustained operation or of measured gains.
03 · ProofWhat evidence permits a wider scope?Agree the acceptance conditions before a pilot begins. Record the baseline, limitations and fallback. A successful demonstration under narrow conditions permits only the next justified commitment.
This state can support
Only the next justified commitment.
It cannot support
Applying a narrow-condition result to a wider scope.

That establishes a programme of analytical and design work. It does not establish a commissioned factory or measured operating gains.

Method note

Strategic and operational analysis, not investment, legal or tax advice. Method statements about what each state can support. They are not results from a GFT engagement.
