GFT / Decision instruments

Test the
assumption.

Turn an operating question into explicit inputs, a visible method and a result you can challenge. The instrument is useful when the decision becomes clearer.

The instrument wall / By family

A useful tool keeps its method in view.

Instrument named

Hover, focus or select a face to name it.

24 with a web route available, 0 in preparation.

The faces are schematic idle states, not telemetry or results. A web route means the interface joins this build; it does not certify the model. Read the method and test an alternative before using a result.

The register / Read by family

Every card states a question first.

The model, its assumptions and its method sit behind it. Each row on the reading line lifts its face into the loupe.

Line, capacity, routine and risk: questions a supervisor or plant manager can act on this shift.

  1. OEE and sewing-line simulatorHow much of the line's time turns into good garments?
  2. Line-balancing studioWhere is the bottleneck on a sewing line, and how many operators fix it?
  3. Capacity and utilisation ramp plannerHow quickly can a greenfield factory ramp, and what does each month of delay cost?
  4. KPI cascade builderHow does a strategic outcome become a number a line supervisor controls?
  5. Performance-system maturity assessmentWhere does a factory sit on the four-level performance maturity model?
  6. Supervisor and technician pipeline plannerHow many supervisors and technicians must be trained, and when?
  7. Twelve-month communications plannerWhat runs in each month of the launch year?
  8. Interactive risk registerWhich risks reshape the plan, and which only dent it?

Cost, access, place and currency: the commercial boundary of an industrial decision.

  1. Cotton value-flow explorerWhere does Cameroon's cotton value leave the country, and what would the 50 percent target keep?
  2. Garment unit-economics and breakeven simulatorCan a Cameroonian garment line clear breakeven, and which variable decides it?
  3. Market-access route mapperWhich markets can a Cameroonian apparel maker reach on which terms?
  4. Effective labour-cost comparatorIs a low wage a low cost per garment?
  5. Site-selection trade-off analyserDouala-Dibamba corridor or the northern cotton belt?
  6. XAF peg and import-cost exposure toolHow exposed are imported inputs and machinery to the euro and the dollar?

Forecasts, inspection and machine learning, each tested against a simpler baseline.

  1. Manual against vision inspection economicsWhat does manual inspection miss that computer vision would catch, in garments and money?
  2. Cold-start demand-forecast labHow fast does a forecast improve as sales history accumulates?
  3. Build or buy decision tool for MLShould a cold-start factory build or buy each ML capability?
  4. ML use-case portfolio prioritiserWhich machine-learning use cases first?
  5. Safety-stock and reorder-point calculatorHow much stock covers demand uncertainty at a chosen service level?
  6. Physical against digital sampling cost comparatorWhat does digital sampling save against physical samples?

Use the instrument as a decision path

A changed result should lead to a changed question.

  1. 01 Question · One ring: the decision boundary

Choose the decision before the model.

An instrument starts with a question a person can act on. Distinguish a material-flow question from a capacity, quality, resource or cash question. The useful output is the one that changes a choice within that person’s responsibility.

  2. 02 Inputs · Two rings: units and time window

Put every quantity on a common basis.

Record units and time windows before comparing scenarios. Good output, total output and nameplate capacity are different denominators. An illustrative default explains the controls; replace it with a checked local value before relying on the result.

  3. 03 Calculation · Three rings: the alternative needle appears

Change an assumption and inspect the response.

Work through a meaningful alternative. Change the uncertain input, inspect the method note and check the direction of movement. If a small change reverses the conclusion, the next task may be collecting better evidence rather than selecting a technology.

  4. 04 Use · Four rings: a conditional band around the result

Take the conditions with the result.

A scenario result remains conditional on its inputs. Preserve the input set and formula with any shared output. A model can help frame procurement or pilot design, but a calculated benefit must still be tested against actual production and the agreed comparator.

From output to accepted output / Illustrative shift

Time, rate and quality answer different questions.

OEE separates availability, performance and quality on one time boundary, so you can see where productive time failed to become good output. A utilisation ratio is a different measure and should not be relabelled as OEE.

OEE = A × P × Q

  • Good output 77.7%
  • Quality loss 2.4%
  • Performance loss 7.9%
  • Availability loss 12.0%

Illustrative shift, not GFT or client data; losses are percentage points of planned time. Replace it with a coherent record of planned time, downtime, cycle definition, counts and rejects. A tool cannot repair incompatible denominators.

Keep the result conditional

The model should expose what you still need to know.

Compare · Four measures on four different bases

Hover, focus or tap a base to read its denominator.

Boundary

Compare like with like.

A wage is not a labour cost per accepted garment. Installed capacity is not saleable output. A forecast is not observed demand. Use the tool’s stated boundary to keep the comparison coherent, then record any local condition that the model omits.

Uncertain input · Preferred case on screen

Sensitivity

Find the uncertain input.

Change assumptions deliberately. A larger output does not make a scenario more credible. Where the result depends on a difficult input, identify the measurement or quotation that could reduce uncertainty. Keep adverse cases beside the preferred case.

Operating effect · Test defined, not yet run

Application

Prove the operating effect.

Use the scenario to define a bounded test, comparator and acceptance condition. Count implementation, maintenance and review costs where relevant. These instruments support exploration and are not investment, legal or tax advice. Specialist decisions require current evidence and appropriate review.

The programme joins feasibility, performance management and digital strategy; each instrument exists to expose one of its operating assumptions. The research library and the method page carry the longer reasoning and the treatment of derived and illustrative values.
